Stigmergy
Stigmergy shows that coordination doesn’t require anyone to be coordinating.
What Is It?
Stigmergy is coordination achieved indirectly, through traces left in a shared environment, rather than through direct communication or central instruction. One agent’s action changes the environment in a way that triggers or shapes the next agent’s action, with no one needing to plan the sequence in advance.
French zoologist Pierre-Paul Grassé coined the term in 1959, studying how termites build elaborate mounds with no architect and no chain of command. A termite deposits a bit of mud; the deposit itself becomes the stimulus that provokes the next termite to add more mud in roughly the same place. The structure, not a supervisor, tells each worker what to do next.
Why Does It Matter?
Organizations run on more stigmergy than most org charts admit. A shared spreadsheet nobody officially sanctioned. A shortcut folder structure that emerged because the official one didn’t match how people actually searched for things. A Slack channel that became the real source of truth because the wiki was always out of date. None of these were assigned. Each one left a trace that shaped the next person’s behavior, and the pattern stabilized without anyone designing it.
This is a different coordination mechanism from a hierarchy issuing instructions, and it’s often more responsive to the actual conditions people are working in, precisely because nobody had to predict those conditions in advance.
What Changes Once You See It?
You stop assuming that anything well-coordinated must have been centrally planned.
You start noticing the informal traces, shared documents, worn shortcuts, unofficial channels, that are actually steering behavior day to day.
You start asking what an unsanctioned tool or workaround is already telling you about a need the official system isn’t meeting, before deciding whether to replace it or formalize it.
Common Misunderstandings
- It is not the same as leaderless chaos. Stigmergic systems are highly ordered; the order just comes from the environment rather than from a controller.
- It doesn’t mean human organizations work exactly like termite colonies. The concept describes a coordination mechanism, not a claim that human and insect societies are equivalent.
- It is not inherently good or bad. A stigmergic shortcut can be a smart adaptation or a fragile workaround masking a real problem; the mechanism doesn’t tell you which.
- It doesn’t require insects or software agents. Any environment that agents can leave lasting traces in, physical, digital, or documentary, can produce stigmergic coordination.
