Anchoring Effect

An initial number can pull later judgments toward itself, even when that starting point is arbitrary or weakly justified.

What Is It?

Amos Tversky and Daniel Kahneman demonstrated the effect experimentally in 1974: people asked to estimate a quantity, after being shown an unrelated starting number generated by something as arbitrary as a spun wheel of fortune, produced estimates systematically pulled toward that number, even when participants knew the starting number had been chosen at random. Once an initial value is salient, subsequent judgment tends to remain biased toward it rather than being generated independently from scratch. Tversky and Kahneman originally described this partly as insufficient adjustment from the initial value, and later research has proposed additional mechanisms for different versions of the effect, the phenomenon is well established even though no single explanation accounts for every case of it. This isn’t limited to numbers presented as guesses. Any figure introduced early into a discussion, a price, a deadline, a headcount, a target, tends to become the reference point that subsequent discussion revolves around, regardless of how well-justified that first figure actually was.

Why Does It Matter?

Whoever names a number first in a negotiation, a budget discussion, or a scoping conversation exerts outsized influence over where the conversation ends up, independent of who has the better underlying case. A vendor’s initial quote, a candidate’s first salary figure, an executive’s offhand guess at a project timeline, all become gravity wells that subsequent numbers get pulled toward, even when the people involved consciously intend to reason independently. Being aware of the effect doesn’t reliably neutralize it, the pull persists even when people have been warned about anchoring, though how susceptible any particular estimate turns out to be still depends on the task, the expertise involved, and how the anchor was introduced.

This creates a specific organizational risk around who gets to speak first and how casually. An executive who tosses out a rough number in an early meeting, intending it as a loose guess, can watch that number harden into the working assumption everyone plans around, not because anyone examined it and agreed it was right, but because it arrived first and nothing since has fully dislodged it.

What Changes Once You See It?

You start collecting independent estimates before anyone reveals a number, especially in forecasting, budgeting, compensation calibration, and project planning, so the group’s estimates contain multiple independent judgments rather than several small adjustments to the first person’s guess.

You start treating your own snap reactions to a proposed number, “that seems high,” “that seems reasonable,” with suspicion, and ask what number you’d have proposed if you’d been asked cold, before you’d seen theirs.

You also get more careful about how casually you introduce rough figures in early conversations, since a number offered as a loose placeholder can anchor a discussion just as strongly as one offered with full conviction.

Common Misunderstandings

  • It isn’t a claim that people are being deliberately manipulated every time a number is discussed. Anchoring operates on completely honest reasoning, and the person setting the anchor often isn’t trying to influence anyone, they’re just the one who happened to speak first.
  • It isn’t neutralized simply by knowing about the bias. Studies have found the effect persists even among people explicitly warned about anchoring and asked to correct for it, which is part of why structural fixes, like withholding numbers until independent estimates are collected, work better than awareness alone.
  • It doesn’t mean the first number is always wrong. Sometimes the anchor happens to be close to the right answer, the concern is that subsequent reasoning gets pulled toward it regardless of whether it was accurate, not that anchors are inherently mistaken.
  • It isn’t the same as an opening offer in negotiation theory, which is a deliberate tactic. Anchoring is the underlying cognitive mechanism that makes opening offers effective, and it operates even when no one intends to use it strategically.
  • It isn’t the only reason a leader’s number ends up shaping a discussion. Authority and conformity can push in the same direction, anchoring describes the cognitive pull of the starting value itself, separate from any social pressure to agree with whoever said it.
