Humphrey’s Law
Forcing someone to consciously narrate a skill they normally perform on autopilot is a reliable way to make them worse at it.
What Is It?
Humphrey’s Law is less a formally established law than an early, well-put observation, first described by psychologist George Humphrey in 1923, that later research on automaticity and choking under pressure went on to study in far greater depth. It holds that conscious attention to a task a person normally performs automatically can impair their performance of it. Humphrey put it plainly: “no skilled act can be performed well while paying attention to its execution.” It’s the mechanism behind the everyday experience of “choking”: a fluent, well-practiced skill, walking down stairs, typing, an experienced surgeon’s hands, a veteran negotiator’s read of a room, runs smoothly precisely because it no longer requires step-by-step conscious control. Force that control back into conscious awareness, ask the person to narrate exactly what they’re doing while they do it, or watch closely enough that they start monitoring themselves, and the fluency that made the skill work in the first place gets disrupted. The mechanism isn’t nervousness or a lack of confidence. It’s a genuine conflict between two different modes of controlling behavior, the fast, largely unconscious execution that expertise runs on, and the slower, deliberate, rule-based processing that conscious attention pulls a person back into. The second mode isn’t worse in any general sense, it’s exactly what a novice needs. It’s simply the wrong controller for a skill that’s already become an expert motor program, and putting it back in charge is what causes the disruption. Mere observation isn’t enough to trigger this on its own. A surgeon operating in front of residents or an athlete performing in front of spectators can often perform just as fluently as when unobserved. The disruption shows up specifically when the observation, or the oversight built around it, forces self-monitoring: when the expert is required to verbalize what they’re doing, justify it in real time, or consciously control movements that normally run without supervision. It’s that forced narration or self-monitoring, not scrutiny in general, that pulls the automatic skill back into conscious, step-by-step control.
Why Does It Matter?
Organizations routinely add oversight to processes that were already being performed well by fluent, experienced people, an audit, a live demo in front of leadership, a newly mandated step-by-step checklist for something an expert already did smoothly, in the reasonable belief that more scrutiny can only help. Humphrey’s Law is the uncomfortable counterpoint: scrutiny that forces conscious, deliberate attention onto already-automatic expert work can measurably degrade the very performance it was meant to safeguard or verify. This is easy to miss because the intent behind the added scrutiny is almost always good, catching errors, ensuring accountability, building confidence in the process for outside observers. The disruption isn’t a sign the oversight was pointless. It’s a specific, predictable side effect of where and how the oversight gets applied, one that’s worth pricing in rather than being surprised by. Expertise is partly the ability to stop consciously thinking about thousands of individual decisions. Oversight that demands those decisions be unpacked again, out loud, in the moment, can temporarily undo one of the advantages expertise creates. This is worth distinguishing from a checklist run before an action begins, the kind used in surgical safety protocols or pre-flight procedures, which has a strong evidence base of its own. That kind of checklist doesn’t ask anyone to narrate a skill while performing it; it structures preparation before the automatic performance starts. Humphrey’s Law is about what happens when the narration or self-monitoring gets pulled into the execution itself.
What Changes Once You See It?
You stop assuming that adding observation, real-time justification, or a forced checklist to expert work is automatically neutral or beneficial, and start asking whether the work being scrutinized is genuinely novice-level, where explicit checklists help, or genuinely fluent expert-level, where they can actively interfere. You start distinguishing between two different reasons to add oversight: verifying that work was done correctly after the fact, which doesn’t require disrupting the performance itself, and requiring conscious narration or justification during the performance, which does. The first is usually safe to add liberally. The second carries a real cost that’s worth weighing against its benefit. You also get more careful about live demonstrations and real-time evaluations of expert work specifically, recognizing that performance measured under that kind of observation may understate what the same person can actually do unobserved, not because the observation revealed a hidden weakness, but because the observation itself introduced one.
Common Misunderstandings
- It is not an argument against oversight, checklists, or scrutiny in general. Novice or high-failure-cost processes genuinely benefit from explicit, conscious, step-by-step attention; the caution is specifically about applying that same treatment to work that’s already fluent and expert-level.
- It doesn’t mean expert judgment should never be checked or verified. Verifying the outcome of expert work after the fact is a different intervention from forcing conscious narration during it, and only the second carries the disruption risk this law describes.
- It is not the same as simple performance anxiety or nervousness under pressure, though the two often compound in practice. Humphrey’s Law describes a specific cognitive mechanism, the shift from automatic to controlled processing, not merely an emotional reaction to being watched.
- It isn’t a universal effect on every task regardless of skill level. The disruption is strongest specifically for well-practiced, largely automatic skills; tasks someone hasn’t yet mastered generally benefit from, rather than suffer from, more conscious, deliberate attention.
- It is not a claim that experts should never reflect on or improve their technique. Deliberate analysis is valuable during training and after a performance is over; the disruption this law describes is specific to forcing that same conscious analysis into the middle of the automatic performance itself.

George Humphrey, a British psychologist, described the effect in his 1923 book The Story of Man’s Mind. Unlike Campbell’s Law or Gresham’s Law, it isn’t a widely codified formal law so much as an early, prescient observation, one that anticipated a much larger later body of research on automaticity and the distinction, developed extensively in subsequent cognitive psychology, between automatic and controlled processing, along with the related literature on “choking under pressure.”
