Ashby’s Law of Requisite Variety
Ashby’s Law shows that you cannot simplify your way into control over something more variable than you are.
What Is It?
Ashby’s Law of Requisite Variety states that for a system to control another system, its own repertoire of possible responses must be at least as varied as the range of situations it needs to handle. Ashby’s own phrase for it was “only variety can absorb variety.”
W. Ross Ashby, a British psychiatrist and one of the founding figures of cybernetics, formalized the idea in the 1950s while studying homeostasis: how complex systems keep critical variables stable despite a changing environment. It’s often called the first law of cybernetics.
Why Does It Matter?
Organizations run into this constantly in the form of a single policy, script, or approval process built to handle every case. The environment it’s managing, customers, incidents, edge cases, keeps producing more variety than the rule was built to absorb. The rule doesn’t fail because people ignore it. It fails because it is structurally less varied than the situations it’s asked to control.
The usual response is to write a more detailed rule. Ashby’s Law suggests a different fix: push the decision to a point in the organization, or a person, whose variety already matches the problem, rather than trying to compress the problem down to fit the rule.
What Changes Once You See It?
You stop treating every breakdown in a standardized process as a training or compliance problem.
You start asking whether the rule has enough variety in it to match what it’s actually facing, or whether it was built for a simpler version of the problem than the one that shows up in practice.
You start looking for where decisions could move closer to the variety that produces them, rather than adding another exception to a rule that’s already straining.
Common Misunderstandings
- It is not an argument for more complexity everywhere. It’s an argument for matching variety, which sometimes means simplifying the environment instead of expanding the control system.
- It doesn’t mean every rule needs infinite flexibility. Many situations genuinely have low variety, and a simple rule matches them fine.
- It is not primarily a management slogan. It originates in formal cybernetic theory, where “variety” has a specific, countable meaning: the number of distinct states a system can take.
- It doesn’t tell you which side to change. You can increase the controller’s variety, or you can reduce the variety of what it has to control. Both are valid responses.
